The Leadership Shift: From Knower to Sense-Maker

Leadership isn’t about having the best solutions. It’s about creating the conditions where the best solutions can emerge.

In my last newsletter, we explored the trap of “smartest person in the room” leadership—and why holding onto that role keeps teams dependent, stifles innovation, and makes leadership exhausting.

But if the goal isn’t to have all the answers, then what is it?


The Shift

A leader’s greatest impact isn’t in dictating direction but in helping teams navigate complexity together—so that the best ideas don’t just come from the top, but emerge through collective intelligence.


The leader's stance requires a powerful mindset shift:

✅ From being the knower → To becoming a sense-maker 

✅ From telling people what to do → To creating spaces for exploration 

✅ From pushing for execution → To facilitating deep collaboration


Making this shift isn’t always comfortable. It requires letting go of the need to prove yourself, embracing the unknown, and trusting the intelligence of those around you.

Ask Better Questions

The way we frame a challenge often determines the kind of solutions that emerge. Too often, leaders unknowingly narrow the conversation instead of expanding it.


Instead of: ❌ “What’s the right solution?” (Implying there is only one best answer.


Ask: ✅ “What are we not seeing yet?” (Opening the conversation to unseen possibilities.)

Instead of: ❌ “What’s your proposal?” (Framing it as an individual task, rather than a shared exploration.


Ask: ✅ “What other perspectives should we consider?” (Encouraging dialogue and collaboration.)

Instead of: ❌ “What’s the best decision?” 


(Suggesting that we must find a fixed, permanent solution.


Ask: ✅ “How do we test and learn our way forward?” (Shifting from certainty to experimentation.)



Try This: The ‘One-Week No-Answers Challenge’

For the next week, try this experiment:

🚫 Resist the urge to jump in with solutions or expertise. 

💬 Ask more questions. 

⏳ Let silence do the heavy lifting. 

👀 Observe—how does the conversation shift when you stop being the expert?


At the end of the week, reflect:

  • Did your team step up in new ways?

  • Did different perspectives emerge?

  • Did the energy in the room change?


This is the future of leadership—not being the smartest in the room, but building the smartest team in the room.

We live in a world of constant change, complexity, and unpredictability.

Rigid, top-down leadership no longer works. The organizations that thrive are the ones that value curiosity over certainty, adaptability over control, and shared intelligence over hierarchy.
